Yes, no exceptions. It's the mandatory entry step. Without the diagnosis we don't know what to optimize — and you don't know if the months of Phase 2 are worth it for your specific case. Phase 1 is 5 days that save you 6 months of misdirected consulting.
Never. A typical operation uses 2-4 areas based on the diagnosis. The 11 are the full catalog — actual scope is decided after Phase 1, where we identify exactly which areas impact your valuation.
We work with them. Your team knows your business better than anyone — our role is to design the new structure and train the leads. The day we finish, your team operates the new machine without us.
Rarely happens. If it does, we identify it in sprints 1-2 and renegotiate scope openly. We don't silently bill extra time — that's a main reason traditional consulting projects fail.
KPI per sprint, defined in the sprint planning itself. If the "automate billing" sprint's KPI was going from 8 hours/week to <1 hour, we measure it at sprint end and report it in the management dashboard.
